As an international education services, Chivalri mainly offer Chinese family personalized education consultant and services. But we don't have a clear brand system, information architecture.
The goal is creating a multi-platform content architecture with brand memory point around Chivalri's advantages and expertise, for attracting Chinese students who planning to study abroad to buy their service.

My Challenge

This is a small company, it lacks some rules and regulations in several ways. But it is the lack that is my chance. It gave me a lot of opportunities to explore management methods and establish some work regulations throughout the team. Below are all the challenges I encountered when I first took over this project.

  • For a complex project, it is necessary to complete the product design and participate in the design of the content architecture. How to carry out project management appropriate?
  • How to use the background
  • Some problems will only show up after solving obvious problems. How can I ensure efficiency and avoid duplicating work?
  • Since more people are involved in the project, and I am not the first leader, How can I collaborate and communicate with people from other departments?
  • I lack experience related to marketing, How can I complement these skills and make content architecture successful?

My solution

Based on Agile Development.

After solving all above challenge, I delivered an Wechat Official Account platform that offers Chinese User user experience during the dealing, which focus on 4 main function. I'm flattered by the final test results.

How did I make it?

Implement Agile Development method into Project Management

It is super challenged for me at this part. This is very first time I lead a cross-functional team. I need lots of support from marketing team, sals specialty, etc. I know that in order for the whole team to be effective, I need to develop a plan that is specific, implementable, measurable, flexible, and it should have transparent resource allocation, and clear responsibility before we started.

When I made the plan, I started from determining our Key Result. And then I split it out into several the key step, and each corresponding support from relevant personnel.

Two dimensions: UX and project management. This will maintain the team to be clarified and focus. This ensures that both user experience and project organization are given the attention they deserve, ultimately leading to a more successful outcome.

The entire project is divided into two stages.

  • The first stage focuses on discussion and positioning. This also helped me to manage the expectations of all sides into one table.
  • After the problem statement and the key content structure and is determined, the second stage is reached which is focused on execution. Agile development is a good methods. Having different functional colleagues working in parallel also ensure the all the deliverables get online as quickly as possible.

After dividing the whole project into several tasks, it's easier to recognize which corresponding team should be involved in these tasks. Clarifying the responsibility and the time schedule to make sure each team colleagues have the same awareness or expectation on the table.

Research

Problem Space & User Scope

Although The leading companies in China's study abroad industry cover a wide range of people, our company has always been rooted in market segments. Our clients are also very targeted. Therefore, We use big data report only as an auxiliary method.

Obejective:

  • What the approximate scope of our users is?
  • What is the problem space's range?
  • Does the assumption about need exist?
  • What kind of product shall we target?

Method 1:
Currently user Quantity Data which concludes by Chivalri themselves.

Although we do not use top companies as reference, there are several companies that also segment the market for their functions, which are worthy of our analysis.

Step 2 Primary Research

Problem Define

With results of secondary research, I designed a interview questions, and asked 10 participants who've met the standards of Persona 1.

Objective:
For Deeper understanding about the goals, needs motivation and behavior of users.

After finished the interview, I also invited every participants to did an cart sorting for me. They need sort out groups of information and also make them order as importance.

The most thing which struggle me in this stage is expand the function. Finally, I decided to use the "User FLow" tech, which simulate the user actions and describe what users do at each step choose what the user needs to do to meet the goal.

When I started figuring out "what would CHIVLARI look like?" Having "Celine"Persona in mind, I'm also thinking about what qualities and thought this brand trying to convey.

Test again and a New Iteration

After the careful and validated low-fidelity iteration and branding, the first high-fidelity prototype was completed very quickly. But we still invites 3 users to use it, for finding new improvments.
